ADR-0001: Pause Qubital Development for Business Process Overhaul

Context

Qubital development was in progress. Team identified that underlying business processes (project management, documentation, tooling, automation) were not mature enough to support sustainable product development. Continuing without addressing these would compound inefficiencies at scale.

Decision

Interrupt Qubital development and dedicate resources to a full overhaul of business operations:

  • Project management: ClickUp refactoring
  • Documentation: split into two distinct tracks:
  • Non-technical docs (marketing, sales, HR, finance) → WYSIWYG tool (TBD), optimized for non-dev users
  • Technical docs → live close to the code in a dedicated GitHub repo; automations will generate and update tech docs as part of the development workflow
  • AI automation: integrate AI agents to automate production processes end-to-end
  • Communication: Slack revamp — delete dead channels, assign channel owners, enforce precise scope per channel

Alternatives Considered

  • Continue Qubital development in parallel with process improvements — ruled out: splitting focus would slow both tracks and leave core inefficiencies unresolved during active development.

Consequences

  • Qubital delivery delayed until overhaul is complete.
  • Team fully available for tooling and process work during this period.
  • Expected long-term gain: faster, more predictable development cycles once infrastructure is solid.
  • Follow-up ADRs required for each major tooling decision (ClickUp structure, WYSIWYG tool for non-tech docs, AI agent stack, Slack ownership model).
